01 / The leak

Every platform booking
is a guest you rented.

The commission is the part you can see. The part you cannot see is that the guest, their email address and their next stay all belong to somebody else.

THE RENTED GUEST

“We were fully booked.”

PlatformBookingGone

You pay commission on the stay, never receive the guest's details, and pay again to reach the same person next season.

THE OWNED GUEST

“They booked us again.”

Your siteBookingReturn

The booking, the margin, the email address and the relationship stay with the property. The second stay costs you nothing to win.

02 / The four surfaces

One system.
Four moving parts.

Most properties have one or two of these and assume the gap is a marketing problem. It is usually a plumbing problem.

01 / DesireThe direct siteA reason to book here
02 / IntentThe funnelThe right guest, the right stay
03 / TransactionThe booking engineLive dates and payment
04 / ReturnReturning-Guest WindowThey come back on their own

Your platform listings stay exactly where they are. They become the channel that fills gaps, rather than the channel that owns your guests.

03 / The number

What does the middleman
actually cost you?

Most owners have never put a figure on it. That figure is the entire reason the Direct-Leak Audit exists — and it is usually the largest recoverable line in the business.

£17,280
paid to platforms over a year — about £51,840 across three.

Your commission, at your numbers. The audit works out how much of it you can take back.

Channel mixPlatform-led, limited direct
Commission band15–25% per booking
Guest data heldLittle to none
Repeat mechanismNone in place
Booking pathNo direct route to completion

04 / The method

Built in order.
Nothing skipped.

Each stage makes the next one cheaper. Running them out of order is how properties end up paying for traffic a broken booking path cannot convert.

01

Find the money
before spending any.

We map where bookings come from, what each channel costs, what guest data you actually hold and how much of it is realistically recoverable.

If the honest answer is that the property is not ready for this yet, that is what the audit says.

02

Give the property
a reason to be chosen.

Positioning, story and identity — so the stay is compared on what makes it worth choosing rather than on nightly rate alone.

A guest who can describe your property in one sentence is a guest who can search for it by name.

03

Build the site
that can take a booking.

A fast, mobile-first direct site carrying your film and story, with a funnel matched to how guests actually decide.

The measure of success is not how it looks on a laptop. It is whether a guest on a phone completes a reservation.

SITE ARCHITECTUREEXAMPLE

04

Wire the engine
to the calendar you run.

Live availability, deposits and instant confirmation, synced two ways with your existing calendar, PMS or channel manager so a direct booking and a platform booking never collide.

We review what your platform genuinely supports before designing around it.

05

Open the window
back to past guests.

The Returning-Guest Window is a short set of automated, on-brand emails timed around the guest lifecycle — not a newsletter.

These are the cheapest bookings a hotel can win, because the guest already knows the answer to every question a first-timer asks.

Measure direct share.
Then improve it.

We track how guests move through the booking path, change what is weak and report direct share month over month.

Where the booking technology limits what can be measured, we tell you where the visibility ends instead of estimating past it.

An event schema, not an analytics report. Actual measurement depends on the property's implementation and consent handling.

05 / Ownership

At the end of it,
you own the channel.

This is the part that separates a direct-booking system from another marketing retainer. Everything it produces stays with the property.

The site and domain

Yours, hosted where you choose. No licence that expires when we stop working together.

The guest data

Email addresses, stay history and preferences — collected with consent, held by you.

The booking revenue

Payments run into your account on your deposit rules. No commission on a direct stay.

The content library

Film and photography produced for the system are yours outright, with no expiry window.

The retention flows

The Returning-Guest Window keeps running on your platform, whoever maintains it next.

The relationship

The guest knows your property's name, not the name of the site they booked through.

06 / What you can see

Know what happened.
Know where visibility ends.

Many booking engines sit on another domain or restrict the events they expose. Before promising attribution, we establish what your setup genuinely supports.

Possible measurement methods. Availability and consent requirements are reviewed per property — where closed-loop attribution is not possible we measure the deepest reliable event and say so.

Article

Why a direct booking is worth more than its commission saving

Read article ↗

Commission is the visible number. The guest relationship, the email address, the review and the repeat stay are the compounding ones. A direct booking gives you all of them; an OTA booking rents you one night.

Article

What a hotel actually needs before taking direct bookings

Read article ↗

Live availability, a payment path, an instant confirmation and a calendar that cannot double-book. Most owner sites have none of these, which is why a ready guest still ends up on a platform.

FAQ

Do we have to leave the OTAs?

Read answer ↗

No. Keep them. The platforms are useful for filling gaps and reaching people who have never heard of you. The objective is to stop depending on them for guests who already want to stay with you.

Article

How the Returning-Guest Window works

Read article ↗

A small set of automated, on-brand emails timed around the guest lifecycle rather than a monthly newsletter. The aim is a relevant reason to return, sent when it is plausible, using data you already hold.

FAQ

Can this connect to our existing PMS or channel manager?

Read answer ↗

Often, yes. Before promising it, we review the platform, its API, its supported events and how availability syncs. If a two-way sync is not possible, you will know before we build anything.

FAQ

Who owns the site and the guest data?

Read answer ↗

You do. The site, the domain, the booking data and the guest relationships are yours. If we stop working together, none of it leaves with us.

Article

Reading direct share instead of occupancy

Read article ↗

Occupancy tells you the rooms filled. Direct share tells you how much of that you own. Tracking the second number changes which marketing decisions look sensible.

FAQ

How long does it take to go live?

Read answer ↗

The brand and booking site typically go live in weeks rather than months. Retention flows switch on shortly after, because past guests are the fastest audience to recover.

FAQ

What does it cost?

Read answer ↗

It scales with the property and how much of the system you need. The Direct-Leak Audit comes first and is where we size it honestly. You leave with the plan and the numbers whether or not we build it together.

Start here

Find out what the
middleman is costing you.

Tell us about the property, your channels and your booking setup. We will use the conversation to establish the real number and what is recoverable.

Pick a time that works.

Google's booking form asks for your name and email — that is what creates the calendar invite and sends the confirmation.

09 / Before we talk

A few things you
might be wondering.

Does this replace our website?

The direct-booking site can be your website, or it can sit alongside one you already like. What matters is that the path from interest to confirmed booking exists and belongs to you.

What happens to our existing bookings and calendar?

Nothing changes without a plan. We sync with the calendar you already run so existing reservations stay intact and a direct booking can never collide with a platform one.

Do guests pay us directly?

Yes. Payments run through a standard secure processor into your account, on your deposit rules. The money and the guest details are yours from the first booking.

Is this only for small properties?

No. The system suits owner-operated stays and independent hotels where someone still cares how it feels. Larger properties usually have more channels to untangle, which the audit maps first.

What if our booking engine limits tracking?

Then we measure the deepest reliable event and tell you exactly where visibility ends. We would rather show you an honest boundary than an attribution report that quietly guesses.

Do you keep working on it after launch?

That is where the value compounds. We watch how guests move through the booking path, change what is weak, and report direct share month over month.
